The smartest AI is irrelevant if it can't be governed.

We put AI to work inside your actual processes: governed, measured, and with your people in it. We know because we run our own company this way.

We turn AI hype into results you can see, measure and scale

A method, not a leap of faith

Planning is what makes the return predictable. Our process starts small, measures everything, and only then scales.

01

Audit

We map your processes and rank the points where AI can enter with the least friction and the clearest return.

02

Proof of concept

We build one of those points for real: agents inside the process, governance defined, roles redrawn.

03

Measured ROI

The result is evaluated with data, and only a stable return moves forward.

04

Scale with judgment

Each step prepares the next one at the pace the organisation can absorb.

What real integration looks like

Before

A supplier of high-end instruments for research labs needed qualified technicians to interpret imaging and recalibrate equipment for its users. Every recalibration meant hours of expert work, validated by trial and error.

After

With agents integrated at that exact point of the process, the expert hours behind each calibration collapsed to a fraction, at minimal operating cost, because the model calls are scoped and controlled. The technician didn't disappear: they moved from executing the calibration to governing the process.

Before

Most of an article's time went into the work before writing it. Journalists followed the news, researched, checked facts and chased sources by hand, and the angle of each piece depended on whatever time was left.

After

A news observatory puts the most relevant stories in front of journalists and editors the moment they are published. Agents run the research, check the facts and contrast sources online, then help shape the angle. Each piece starts from a verified brief, and the writers' time goes back into the writing.

Before

Following the market meant hours of reading that never covered it all, the website moved at the pace of change requests, and the data sat in separate tools, waiting for someone with time to read it.

After

A market observatory delivers information that used to be impossible to keep up to date. Agents integrated into the website work directly on the platform, so changes land almost as fast as they are decided. Analytics and business intelligence sit in one place and arrive interpreted, with insights and conclusions.

Before

Knowing how the company was really doing meant crossing reports from distributors, plants and finance, each in its own system. Management made decisions with a picture that was already out of date by the time it was complete.

After

Management has virtual assistants with permission to read and interpret the company's information, from distributors to factories and financial performance. They answer in plain conversation, keep the agendas, and plan and organize projects. Decisions are made with today's picture.

The opportunity is rethinking what you can do.

Imagine a factory that buys a machine able to cut ten thousand onions a minute. The real project is redesigning the whole line around that capability, not swapping out the person who cut them by hand. AI can work the same way: a bold implementation starts by redrawing the flow.

Outcome Oriented

We are an outcome oriented AI consultancy. We start from the return you need, not the model that's trending. Every agent we deploy has a clear job inside a real process, and a clear way to measure whether it's paying off.

Content, search and demand, with the research underneath.

How do we operate

Like an extension of your team, agile and accountable. We fold into your day-to-day, with the coordination and the execution on our side.

As an AI hybrid team

We bring autonomous agents from our own team into every project, and apply AI to the processes where it adds the most value and impact.

What we learned running it ourselves

The risks, faced head-on

  • Autonomy without structure fails

An agent with a global goal works at a depth no human can supervise, so it needs a process to live in.

    Costs, capped

Every deployment runs with scoped calls, spending limits and alerts, so no agent burns budget at machine speed.

  • Documented touch-points

Every process is written down, with where AI enters and where a person does, so quality never depends on who types the prompt.

    Permissions, controlled

We set every agent's permissions, so it works inside a secure frame and never steps outside it.

  • Right-sized models

Not every task needs a frontier model, so each step runs on the smallest one that does it well.

    Your voice, guarded

Anything that speaks to your clients runs inside guardrails, with what it can and can't say reviewed before it goes live.

Where the future takes shape

We help companies turn new technology into work that holds up day after day. These are some of the teams we have walked that road with.

I.H. · EU Manager

We are very impressed by the AI technology Kocoro works with. We have introduced AI agents in our European management team, and they are already a turning point for us.

S.G. · CX Manager

Kocoro has a business vision that really works. It makes us very optimistic about bringing AI into many areas of our company.

S.B. · CTO

We have used many of Kocoro's ideas in our technical teams. Their training has helped us a lot in adapting to AI.

U.M. · Data Analyst

I was surprised by how much the Kocoro team knows and how advanced they are. They have a unique vision of how to use AI agents in teams and processes.

The industries we know best

Every industry has its own playbook. Working across them is what taught us to adapt the method. Same fundamentals, different route to market in each vertical.

Financial & M&A Firms

Discretion and rigour. Authority built on substance, not on volume.

Industrial

Fewer buyers, bigger tickets. Reach and reputation do the heavy lifting.

Technology

Long cycles and technical buyers. The work goes into proof and category clarity.

B2B Services

Trust decides. Expertise made visible, and referrals you can actually repeat.

NGO & Non-Profit

Foundations and NGOs. Donor narratives and reporting that respects the cause.

Health & Wellness

Clinics, brands and digital health. Careful claims, patient-first experience.

Three ways to start

Scoped, priced, and designed to let you make an informed decision before committing to anything bigger.

The starting point

AI Audit + application project

€20,000 value

We audit your company process by process and deliver a prioritized map of integration points (which tasks, why, how, estimated ROI and real impact), plus a defined proof of concept for the first one, role changes included.

The blind spot

GEO Audit

€10,000 value

How often does your brand appear when someone asks ChatGPT, Claude or Gemini about what you sell? With what sentiment, what gets recommended, and what's being said about you that you don't control. Diagnosis plus an action plan.

The leadership week

C-level training

€50,000 value

One week with your executive team: the real state of AI (and its financial fragility), what an agent is and isn't, the risks we've actually faced, how to implement with return, and how to define your aspiration. Delivered for multinationals in retail, automotive and hospitality.

Myths & legends

What we hear most often

It won't. Without governance and integration, capability is irrelevant. MIT puts 95% of enterprise GenAI pilots at zero measurable return, and points at organizational causes, not technical ones.

AI replaces tasks, not people. Roles get redefined: whoever cut the onions ends up governing the line. Companies that use AI only to cut headcount end up competing on price against everyone else doing exactly the same.

A less capable model often performs better in production, because it's easier to integrate, to govern and to pay for. The question isn't which model is smartest. It's which one does this specific job reliably.

Given a broad goal and full autonomy, agents work at a volume and depth no human can follow. We've seen it with our own team. Without process structure, autonomy is a liability, not an advantage.

That's the easy part. Without defined processes, each person uses AI their own way. Quality becomes unpredictable and nothing the company learns accumulates. Tools don't transform companies. Processes do.

The AI your team uses helps one person at a time, with whatever they ask. What we build works inside your processes, connected to your systems and data, with defined permissions and a person deciding where it matters. The model can even be the same. What changes is the job it does and who governs it.

In many companies it isn't, and the reason is how it's brought in. Handing out licences without touching a single process adds a tool and leaves the work as it was. Productivity shows up when the process is redesigned around what AI can do, and it's measured from the first pilot.

Let’s talk.

There is only one way to discover what we can achieve together.
